Cost per booked consultation down 49% on a steady ₹2 lakh a month, by teaching Meta and Google which leads actually became patients.
Velora Skin & Laser Clinic is a dermatology clinic in Indiranagar, Bengaluru. I worked on the account from February to June 2025, across Meta Ads, Google Search, Zoho CRM and offline conversions.
Lower cost per booked consultation, from ₹2,703 to ₹1,370.
Share of leads who book a consultation, up from 9%.
More consultations a month, from 74 to 146.
Share of booked patients who show up, up from 58%.
What wasn’t working.
Velora’s Meta lead forms looked cheap at ₹244 a lead, but most numbers were unreachable or people only wanted a price. Only 9% of leads booked a consultation, and the ad platforms had no way of knowing which ones did.
- Cheap, cold leads. Instant forms with no questions brought in 800+ leads a month and very few patients.
- No feedback loop. Bookings lived in Zoho CRM. Meta and Google were optimising for form fills, not for patients.
- Slow follow-up. Leads often waited a day for a call, by which time they had booked somewhere else.

Five changes, in the order they mattered.
CRM stages sent back to the ad platforms
A Make scenario sends Zoho stages (contacted, booked, showed up) to the Meta Conversions API and Google offline conversion import every day. Campaigns now optimise for booked consultations.
Higher-intent lead forms
Added a skin-concern question and a preferred time slot. Fewer people fill it in, and far more of them pick up the phone.
AI-assisted creative testing
Drafted 24 hook variants with AI from the dermatologists’ most-asked questions, then shot doctor-led explainers and kept the four that booked best.
Speed to lead
Every new lead gets a WhatsApp reply within two minutes and a call task in the CRM, plus a reminder the day before the appointment.
Search for treatment intent
Google Search for high-intent treatments like acne scar and laser hair removal near Indiranagar, with a landing page that shows price ranges up front.
What changed, month by month.
The funnel, before and after
One month of leads followed through to the chair. Fewer leads came in after the change, but far more of them became consultations.
Consultations up, cost per consultation down
Booked consultations each month (bars) against cost per booked consultation (line). January is the baseline.
Both channels improved
Booked consultations by channel. Meta gained most from the CRM signal; Google gained from treatment-intent search.
Still running today
- CRM conversions sync to Meta and Google every day.
- Every lead gets a WhatsApp reply within two minutes, and a reminder before the appointment.
- A cost-per-consultation report goes out every Friday.
